The customer hired the builders.

Keystone was founded by the people who delivered insurance platform migrations – and saw what needed to exist.

We've been in your shoes.

We've sat in the war room at 2am watching a migration unravel. We've watched underwriters lose confidence in their data. We've seen six-month programmes become eighteen-month programmes, with every delay compounding the business impact.

Tom was running a PAS migration for a commercial specialty insurer – complex book, exotic risks, delegated authorities. Dan was leading the data practice at a global systems integrator, brought in to deliver the programme. Together, they built the reconciliation frameworks and validation logic that turned a failing migration into a success – measurable improvements in data quality and unit economics that made the business case.

The tooling they needed didn't exist. Every migration they worked on required building custom reconciliation logic, custom validation frameworks, custom evidence packs. The same problems, solved from scratch, every time. KeystoneMigrate is the product they wished they had.

The customer hired the builders. Tom didn't find a product and buy it. He found the people who could build what was needed, and together they realised that what they were building shouldn't be a one-off engagement. It should be a product. You can read about the engagements that built this conviction in our case studies.

The team.

Tom Richardson

Chief Product Officer

Tom has spent his career in insurance. He ran the migration playbook as a contractor for a PAS vendor, delivering significant improvements in data quality and unit economics on a commercial specialty book migration. He knows what it's like to sit across from an underwriter who doesn't trust the migrated data – because he's been that person. At Keystone, Tom ensures the product solves the problems he's lived.

Dan Pears

Chief Executive Officer

Dan has spent 20+ years in enterprise data, most of it in financial services. He spent nearly a decade at a global systems integrator, rising to VP and UK Practice Lead for financial services data – delivering data programmes across insurance, banking, and capital markets clients. Before that, he cut his teeth in enterprise information management consulting at a Big Four firm. A stint at a major Australian insurer gave him direct experience on the customer side of the table. At Keystone, Dan focuses on building the commercial relationships and partnerships that bring the product to market.

CPO 2019–2023

Keystone wasn't born inside a consultancy. Tom was the customer – running a PAS migration at an insurer, accountable for every migrated policy. Dan was leading the data practice at a global systems integrator, brought in to make the programme work. They forged such a strong customer-SI partnership that they decided to start a company together – and share their successful model with the world.
